ALONGSIDE / OWNER-OPERATED BUSINESS WORKFLOWS

How to choose your first small-business automation pilot.

Start with a repeated task you can describe, verify, and stop safely. A short, well-defined workflow is easier to evaluate than a promise to automate the whole business.

1. Write down the task as it happens

Walk through a recent example. What started the work? Which files or tools were involved? Which steps were repeated, and which required judgment? Keep the description concrete: “copy the approved form fields into the client sheet” is easier to assess than “improve operations.”

2. Measure before estimating savings

Time the complete task over several representative runs. Include checking the input, correcting mistakes, and communicating the result. Record how often it happens. An occasional annoyance may be a lower priority than a reliable weekly task.

3. Check whether the inputs are stable

Consistent forms and spreadsheet columns are easier to work with than changing documents. If every input is different, begin by standardizing the collection process. Automation can amplify an unclear process as easily as it can streamline one.

4. Keep the right approval point

Ask what could happen if the output is wrong. A draft report is easier to review than an email already sent to a client. Start with reversible steps and make the review responsibility explicit.

5. Compare the ongoing effort

A planning example: a task takes 40 minutes each week. A proposed workflow still needs 15 minutes for preparation and review. The potential time difference is 25 minutes per run, or about 1 hour 40 minutes across four runs. That is an estimate to test, not a guaranteed saving. Include maintenance and subscription costs before deciding whether the pilot is worthwhile.

6. Define a small acceptance checklist

Three candidate tasks

Recurring business reporting, new-client intake, and follow-up drafts are starting points for assessment. The best choice depends on your process and the tools you already use.
